How to build a sales pipeline your team will actually use

By the AOZO Team · · 5 min read

The short answer

Keep the pipeline to five or six stages, define what must be true to move a deal forward, and review it weekly so the data stays honest.

Start small

Most pipelines fail because they are too detailed. Reps stop updating them, and the numbers lose meaning. Aim for five or six stages that match how your buyers actually decide.

A simple five-stage pipeline

  1. Discovery: you have talked, and the need is real.
  2. Demo: they have seen the solution.
  3. Proposal sent: they have a price in writing.
  4. Negotiation: terms and scope are being discussed.
  5. Closed won or lost: the outcome is recorded with a reason.

Write exit rules

Each stage should have a plain question that must be answered yes before a deal moves on. For example, to leave Discovery: do we know the budget range and who decides? Exit rules stop deals from drifting forward on hope.

Track the numbers that matter

  • Pipeline value, and weighted value by stage probability.
  • Win rate, and average deal size.
  • Average sales cycle in days.
  • Where deals get stuck, and why they are lost.

Build one weekly habit

Spend 30 minutes each week reviewing open deals. Close what is dead, move what has progressed and set a next step on everything else. A pipeline you review stays accurate. A pipeline you only fill in drifts.

AOZO CRM puts these numbers on one Sales Command Center, with a deals board across the stages so the weekly review is quick.
